New Rituals: You Won’t Believe This One!

Last week I asked you to share new rituals that you had heard about. Thank you for responding! While some of you responded on this blog, others wrote to me through Facebook or Twitter. Aren’t social media wonderful for purposes like these?! In no particular order, here is a summary of your ideas, plus a few of my own:

• Rabbi Mel Glazer: has an entire service on Blessing of the Pets, which he instituted years ago on Parashat Noach; many Synaplex™ synagogues have done so as well.
• Gary Stern: suggests creating an “Ally of the Jewish People” ritual, for someone who hasn’t formally converted to Judaism, but wants to actively participate in the life of the Jewish community.
• Rabbi Daniel Alter: bat mitzvah in the Orthodox community and zeved ha-bat (ritual for naming a new-born Jewish girl). Rabbi Alter notes that within the Orthodox community, many new or recovered rituals have been inspired by Feminism.
• Additionally, there has been a growth of rituals outside of the Orthodox for girls and women, GLBT Jews, and bedtime rituals for children.
•  Lighting a yellow candle for Yom ha-Shoah, invented by the Federation of Jewish Men’s Clubs: tinyurl.com/ykevgax.
• From Rabbi Mordechai Rackover: at the secular synagogue in Tel Aviv they make Havdallah between Yom ha-Zikaron and Yom ha—Atzma’ut.; Also from Rabbi Rackover: Men going to mikva on the same day their wives do (in observance of the laws of family purity).
• Developing non-Orthodox Chevrah Kadisha groups which are based in synagogues or the community-see Kavod v’Nichum, an organization that has lead this initiative: www.jewish-funerals.org.
• Creating just workplaces in kosher restaurants and providing a certificate attesting to it: www.utzedek.org/tavhayosher.
• Sending e-greeting cards for Jewish holidays, often with decent artwork.
• Holding an ecological Tu b’Shevat Seder.
• Holding a Tikkun Leil Shavuot—something that has taken root outside of the Orthodox community.

And, I also heard a few miscellaneous comments worth noting:
• A number of people recommended www.ritualwell.org, which is an excellent user-generated resource for new lifecycle rituals. (You can also find out about the history of the “orange on the seder plate” ritual there.) Also, a few people said that they search the Reform Movement’s website: www.urj.org.
• Rabbi Kerry Olitzky found that men are not experimenting with rituals in the same way that women are.
• Jonathan Freed wrote: “My father purchased me from our Orthodox synagogue for $1 following my Brit Milah,”—is anyone familiar with this one?

What’s the Best Assessment Tool? Part II – Interviews

The last Tools for Shuls post on assessment examined using questionnaires to gather information about the perceived success of a project, process or event.  This post focuses on another common tool that synagogues and other organizations can use with relative ease: interviewing.  Questionnaires are great for quickly gathering information from many people.  The trade-off is you only receive top-line, superficial information.  For greater depth, use interviews as a method of gathering information.  To get the most useful results, you’ll often find that a mix of both is the best choice.

For example, let’s say that you’ve surveyed a group of adults who have just attended a spirituality retreat.  The retreat was designed to offer participants an introduction to a range of spiritual practices including yoga, meditation, study and cooking.  You can use a questionnaire to get a general sense of how people responded to the various activities.  But, given the complex nature of the experience you were trying to create, you’ll probably want to interview participants so you can really understand why certain experiences resonated for some and not for others.

While interviewing is a formal process, we interview people informally on a regular basis.  After all, interviewing is simply asking someone for a restatement, clarification or explanation of an experience or idea.  There are several characteristics that turn those questions into an interview.

Interviews are a series of questions that are purposeful, systematic and structured.  “Structured” means that all of those interviewed will answer a core set of questions, with the interviewer probing more deeply for items of special note.  By using a core set of questions, you can be assured that you are comparing similar information.  Interviewing also requires trained listening (knowing when and when not to probe further,) and objectivity (recording the views of the interviewee without coloring them with your interpretation).

In addition to carefully determining the questions, there are several important choices you’ll have to make if you interview congregants. Who will do the interviewing?  Will you train fellow congregants or use an outside person or organization?  How many people do you need to interview to get reliable information?  Will you record the interview or take hand written notes?  At a minimum, you should consult with a congregant who is an expert at conducting interviews to help guide you with these choices.

Schools: A Case Study in Change for Shuls

I was recently at a favorite coffee shop in Minneapolis.  When I went to pay the bill, there was a post-it note attached to a bowl which had some pennies in it.  The note read, “If you fear change, leave it here.” Given the rapid pace of change in our lives today, I sometimes wish I had a bowl into which I could place my fears about change! But whatever anxieties I have are irrelevant, because it seems that even the most storied institutions we’ve taken for granted are experiencing change.

In fact, I’ve been reading about the next area of great change — higher education– because it has an indirect bearing on synagogues. The halls of the Academy share much in common with the walls of the synagogue.  The Academy has values and traditions.  It also has its own rituals and rewards.  It’s filled with books and learning and prides itself on research and teaching that advances knowledge and changes civilization for the better. Like synagogues, its work takes place in the community and even after graduation (think bar and bat mitzvah and confirmation,) it gives people a chance to continue that relationship through an alumni association. On the financial side, its biggest expenses are capital and staff requirements.

But all of that is starting to change. (I am not making a value judgment about these changes but simply reporting about them.) Many traditional bricks and mortar colleges already offer online classrooms.  Online learning has finally reached the point where it can be delivered with quality. But a traditional university education is very costly compared with earning an online degree.  For better and for worse, as online universities achieve critical mass, students are likely to migrate from the “bricks and mortar” to the “bytes and clicks” environment.

The “better” part of this equation is that higher education will be accessible to more people, while the “worse” part is that an online education cannot account for all of the learning that takes place outside of a classroom.

There may be an even more radical change in the making. It’s not hard to envision a day when students will demand to study with the best professors in their field, whether or not they teach at the university in which they are enrolled.  In other words, they will demand the right to truly customize their education and mix and match courses from a variety of institutions.

We watched the economics of the marketplace force similar changes with other enduring institutions like newspapers, libraries and entertainment.  Now, higher education is the new frontier (and, to my personal dismay, there is a dramatic increase in the number of high school students who will graduate with online degrees, too.)

What’s the Best Assessment Tool? It Depends…

I confess that I don’t know very much about tools. However, I do know enough to recognize that the question, “What tool should I use?” must be asked in some context. Just as you wouldn’t use an Allen wrench to pound in a nail, you wouldn’t want to use a survey instrument that was mismatched for the information that you desire.

There are three assessment tools which lend themselves nicely to congregations and non-profit organizations: questionnaires, interviews and focus groups. These three methods work well because they are simple, easy to learn and enable you to use volunteers who have expertise in these areas. This post is going to review some basics about questionnaires.

If you are looking for more in-depth information about an issue, a questionnaire is not the tool to use. However, questionnaires are a good tool for efficiently gathering basic information from a large number of people at low cost. Today, through the use of inexpensive or free electronic questionnaire services, this method of gathering information has been made incredibly easy. But, there is a science to constructing questionnaires so that the data you get back actually answer the questions about which you want to learn.

Take a moment now to reflect on this question: when you speak with someone either in person or by telephone, how often are you misunderstood? Misunderstandings are frequent but can be corrected when you are in direct conversation with someone. However, when you have distributed a questionnaire to congregants, they will not have the benefit of asking for clarification. That is why it is critical to have someone with experience and expertise help you develop your questions.

Additionally, before you add a question to your questionnaire, ask yourself, “Do I really need to include it—is it germane to the issue?” There is an understandable temptation to ask questions which are not directly related to the assessment topic because you have people’s attention. But, if that temptation gets the better of you, you’ll limit the number of people who respond either because they will start to question your motives or because your have included too many questions.

Another good practice is to test questionnaires before you distribute them. By doing so, you’ll detect any unclear questions and get feedback on the length of the questionnaire. Typically, most volunteers will be willing to spend no more than about 15 minutes on a questionnaire. If they see a questionnaire which has over 20 to 25 questions, you will likely lose them. (This observation is based on my experience.) Aim for a greater response rate by limiting the number of questions. Those who are more invested in your organization, like board members, may be willing to spend more time as they better understand the importance of the effort. Still, you need to explain to people why you are asking for their help in supplying this information, how you hope it will be used and how you will inform them once it is used. In this way, they will be more likely to help you now and in the future. If you guarantee that responses will be confidential, which will increase the number of people who respond, then you must honor that confidentiality!

If you are using an electronic service, make sure that all of the potential respondents have access to a computer and know how to complete an online questionnaire. (Commonly used services are www.zoomerang.com and www.surveymonkey.com. You’ll also find that some newsletters, like Constant Contact, have a questionnaire feature.) Have you accounted for people with special needs? How about the elderly who may not like to use a computer but would respond to a telephone call?

With the right team of professionals and volunteers, you will be gratified by incorporating questionnaires as a part of program planning and congregational engagement into your activities. How Much Assessment is Enough?

This is the second post on the topic of assessment. In my first post, my main points were:

  1. Healthy individuals take regular stock of their lives: where they’ve been, where they are presently, and where they hope to be in the future. The same is true of organizations.
  2. Assessment is another word for organizational learning. Its essential purpose is to help organizations measure whether they’re fulfilling their mission of changing lives and changing their communities.
  3. Assessment doesn’t just drive excellence; it drives the purpose of Jewish existence as expressed in the synagogue.

Many synagogues are hyper-active so it’s simply impossible to assess all activities. Conducting a comprehensive assessment of some aspect of the synagogue is a resource-intensive undertaking. It takes staff and volunteer time, funding and a commitment to go where the recommendations lead—even if that means sun-setting a program. Realistically, you should be able to thoroughly focus on one vital synagogue activity within about 18 months and generate a detailed action report with recommendations and modifications. At the same time, there are ways in which you can easily collect data on some discrete programs or processes in order to acquire quick, helpful feedback on other aspects of synagogue life.

For example, you might decide it’s time to assess the supplementary (now called, “complementary”) education program for children in kindergarten through sixth grades. But, just because your synagogue is engaged in this large effort, you can still be learning about the impact of other programs or processes in a more general way.

To drill down further, let’s say that a core group of 15 adults attend a four-part lecture series on Kabbalah and Jewish spirituality. As a part of each session, you ask participants to answer the same five questions at the end of class. You also leave room for them to add anything else that they would like to about the program and, on the last session, you also ask for their feedback about the entire series. You’ll be pleasantly surprised how much you will learn about what aspects of the series work well and what aspects need modification. And—you’ll be able to get all of that information with little effort on your part and the part of the participants.

Another illustration: a group of parents are leaving with their pre-school age children from a family education program. Five members of the pre-school committee are stationed at the synagogue exit. They are charged with asking two questions to as many parents as they can: “what did you like about the program,” and “what do you wish was different?” You haven’t systematically evaluated the program, but you are able to get useful feedback without much effort.

Creating a culture of assessment requires balance. You don’t want to drop assessment of every other activity during an assessment of a major area of synagogue life, while you also don’t want to drive people insane because you’re always asking them assessment-type questions. So here’s how I’d like us to help each other enrich one another with creative ideas about assessment:

  1. What areas of synagogue life lend themselves to a simple, quick assessment?
  2. How would go about getting it?

Coming Soon: A Social Media Site That Rates Your Synagogue

While the majority of comments are positive, about one-third are negative. Piloted in Minnesota, and now a nationwide community, HealthcareScoop.com is part of Blue Cross Blue Shield. That’s right: an insurance company is sponsoring a blog where its group members can weigh-in on doctors. Isn’t that an “interesting” way to influence doctors?!

If there is one trend in Web 2.0 that most synagogues are not prepared for, it’s the proliferation of what Josh Bernoff and Charlene Li coined as Groundswell

“A groundswell is a social trend in which people use technologies to get the things they need from each other rather than from traditional institutions.”
 
Bernoff and Li say the groundswell has created a permanent, long-lasting shift in the way the world works–one that most traditional institutions see as a threat.

Just in case you think you have some time before the groundswell impacts synagogue life, think again. Introducing ShulShopper.com, which bills itself as, “The premier online service for finding and reviewing congregations that you help create.”  Shulshopper, which is currently in a beta release, is part of the nonprofit independent Jewish organization Matzat. While there aren’t many synagogues reviewed on the site right now, that could change any moment and probably will. And, even if Shulshopper doesn’t go viral, some other synagogue social media site will appear without notice and it will allow people to share their experiences at your congregation. You can count on it– not every comment will suggest you have a warm and welcoming culture.

Since the question is not if, but when members, former members and visitors will share stories about your congregation in an online community, what will be your strategy? How will you respond if someone writes a negative comment? How will you even know if someone has written about you?
 
Here are three things you can do to prepare for the synagogue groundswell.

  1. Develop a Social Media Communications Plan
    Every synagogues needs to have a social media communications plan which includes strategies on how the synagogue will respond to positive comments, negative comments that are nasty, unfair or untrue as well as negative comments that have validity. Create the plan when the emotions of the comments are not part of the equation.
  2. Become Digital Detectives
    Digital Detectives are people who investigate what is being said about their organization on websites, blogs, Facebook, Twitter and a host of other social media sites. It’s not as difficult as it sounds thanks to Google Alerts – a free feature of Google that can be configured to send you an email alert every time your synagogue, rabbi or key members are mentioned on a website or blog.
  3. Spend Time Doing Some Online Listening
    In many ways, participating in social media is like immigrating to a new country. It has its own culture, customs and language. That’s why it’s important to spend time observing how things are done in social media before you try to actively participate in it.  By taking the time to listen and observe you will represent your congregation in an appropriate and respectful manner.

Excellence or Perfection Paralysis?

Good is the enemy of great. And that is one of the key reasons why we have so little that becomes great… Few people attain great lives, in large part because it is just so easy to settle for the good life. The vast majority of companies never become great, precisely because the vast majority become quite good–and that is their main problem.

These are the opening, memorable words in the now classic business book by Jim Collins, Good to Great: Why Some Companies Make the Leap….and Others Don’t. Collins reminds those of us in the non-profit world as well that we should never simply strive to be just good as an organization but always aspire to become great.  Always aspire toward greatness—is that realistic? I believe that it is—in fact, the answer should be a resounding “yes” in almost everything that happens in a non-profit organization, especially in a religious institution. After all, faith-based organizations rest on the belief that they can model a microcosm of a more ideal community.  Therefore, we should substitute the achievement of just good for great as our overall organizational benchmark. 

If you’re still not convinced of the merits of the aspiration toward greatness, think of it this way: in developing a funding request for an innovative program, would you strive to develop a good proposal or a great proposal?

However, there’s a big difference between reaching for greatness and waiting for perfection.  While people know that perfection is unattainable, they sometimes develop perfection paralysis–the need to polish every word and idea, the desire to anticipate every contingency related to change.  Understandably, individuals involved in nonprofit work need to be very diligent about wisely spending donor dollars and volunteer energy.  But much time can be wasted in trying to create a perfect change process.  Therefore, it is better to achieve 80% of your desired results with excellence than 100% of your desired outcomes with the impossible goal of perfection.  You will accomplish much more, sustain the energy of volunteers and staff and maintain the interest of funders. 

So here’s where I would especially like your opinion: assuming no additional funding, as greatness is an attitude and attribute that isn’t for sale, what would it take to turn your synagogue or organization from a really good one to a great one?
